Project 2- Vodafone- C.H.A.N.G.E Strategy development, implementation and monitoring
This project was poised towards accelerating revenue and company growth rate by focusing on other revenue lines ; fixed services, SME Soho propositions and mobile financial service, which we termed key pillars rather than the usual voice and Data revenues which are the main revenue generation areas for a telecommunication company.
The pillars defined is interpreted as follows:
C- Prioritize our Mobile financial services (MFS) called Vodafone Cash which is forecast to be a key industry driver and is a catalyst for voice revenue which had seen a consistent decline with the introduction of WhatsApp calling.
H- Headline Fixed; this was to focus on our fixed line services which involved accelerating broadband and fiber connections to the homes of consumers.
A-Accelerate SME/Soho propositions which involved having a key proposition which will serve as a key solution to challenges for SMEs and small office home office (Soho) owners.
N-Non-negotiable customer service which involved differentiating in our service space to retain our customer base. As usual practice our service SLAs averaged 72 hours depending on the issue. The new strategy revised SLA solution time to be 24hours. I suggested that service technicians and front office be appraised directly based on meeting SLAs and either rewarded or sanctioned based on their performance score.
G-Grow with our people which involved focusing on our human capital and seeking the wellbeing of staff members. This reviewed the employee cost to revenue ratio to determine a number feasible for operations and adjust revenue targets as a result. Secondly, we proposed to Human resource to have an independent development plan for each employee within the organization which had to be managed by each functions HR Business partner. This was implemented.
E-Efficiency which involved keeping our topline expenditure low by introducing nimble/cost cutting initiatives across the company which will drive the agenda. The target was to save $15million by reviewing our IT maintenance agreements and taking out noncritical expenditures, we proposed implementation of an anonymous bidding process for supply chain procurement to obtain best value, we proposed to use our rooftop as solar panels to self-power all our air conditions and lighting, we also looked at co-locating our exchange stations to save on energy required to power each station. All of these were implemented.
Involvement
This project lasted six months which followed with ongoing KPI monitoring. As the project owner I supervised about 15 key members who in turn managed teams to provide the required results across the organization of over 1,200 people. Strategic activities as follows:
- Defined the strategy headline in line with the company’s objective which was to accelerate growth within an industry with a dominant player who was monopolizing the market. The market had 3 players Number-1(67% revenue market share), Number-2(19.4% revenue market share), and Number-3(12.3% revenue market share).
- Established the requirement for the project from the CEO which involved; Brainstorming sessions – forming cross functional teams across the organization to deep dive into commercial areas which had more revenue potential as a result of market dynamics and increased effort.
- Data provision- Research from the statistical service on industry data as well as in-house historic data and forecast in areas of incremental revenue, competition performance, addressable market size,
- Analytics- Interpret data obtained to reflect its implications on company topline revenue and use projections to strategize on specific actions to take.
- Presentation of key facts- Communicate findings and strategic actions in the form of a PowerPoint presentation to clearly demonstrate the end-to-end strategic execution.
- Developed the strategy proposal for approval from the company directorate which involved making a convincing case of how the project would specifically meet the objective of the company for a three-year period 2019 to 2022. The objective was to increase Revenue market share from 19.4% to 22%
Develop an execution plan which involved coordinating all the aspects of the project and assigning implementation timelines and providing an implementation roadmap.
Project goals
Set goals to: Grow mobile financial service revenue from GHC16.7million/pa to GHC40million/pa; Grow active monthly subscribers from 500 to 1,700; Grow Fixed broadband & fiber subscribers to 100,000 in 3 years; Grow SME/Soho business to GHC100million in 3 years.
The execution phase involved;
The look and feel of the strategy which included internal branding; KPI dashboards for periodic updates;
Process reengineering and structural changes; Budget reallocation to shift resources to required areas;
C.H.A.N.G.E ambassadors appointed to drive the behavior required to make the strategy a success.
Monitoring & Evaluation
Weekly and monthly update meetings; BI (Business intelligence) reporting of KPIs; Senior management KPI reviews.
Project Impact:
- New jobs were created, and Redundant roles reduced; For example, with the reverse anonymous bidding software for supply chain, it required very little human intervention and there was suddenly no use for a whole team of supply chain employees.
- Mobile financial services: In the first month after the implementation of the strategy, Mobile financial services showed a year-on-year growth rate of 56%. Prior to that its growth rate was between 18% to 25% in the past six years of operation.
- Voice Revenue: Voice revenue was at a steep decline of about -18% year-on-year. Although no significant growth yet, the decline has stabilized and showing resilient signs to start picking up growth three months into the execution of the strategy.
