Aspire Talent Group Workshops featuring Center for Creative Leadership Proprietary Content

Boundary Spanning Leadership: Turning Boundaries into Frontiers

When working across multiple groups, teams, or units, differences in operating styles and cultures can sometimes seem insurmountable. The boundaries between groups can create barriers and silos that result in limits, constraints, and conflict that hamper productivity and cross-functional team effectiveness. Nonetheless, where group boundaries collide and intersect, there is potential for diverse ways of working and new forms of collaboration.

Boundaries can reveal new frontiers for solving pressing problems, driving innovation, and leading breakthrough change.

This 4-hour instructor-led workshop (which can be delivered onsite or online) explores the concepts of boundaries and techniques to lead across them in a way that delivers results. It is ideal for organizations tasked with building practical leadership skills within teams or across the organization as well as Functional Unit Leaders, Team Leaders, or Project Leaders who want to improve the performance of their teams by creating a culture of effective feedback.

By participating in this workshop, participants will be able to:

• Explain why Boundary Spanning is important for successful leaders

• Define Boundary Spanning Leadership (BSL)

• Understand the five different boundaries and what they look like within their organization

• Recognize and use the three strategies involved with spanning boundaries

• Utilize the six tactics for spanning boundaries within their organization

• Access and implement different BSL tools to enable the tactics to be successful

Creating Accountability: Taking Ownership of Your Responsibility

Organizations spend a great deal of energy measuring engagement and fostering empowerment to develop a culture of accountability. These efforts are all designed to develop people so they can make sound decisions and be willing to stand behind those decisions.

Organizations want people to take ownership of projects, processes, and problems that cut across lines of position and formal responsibility. In short, they are asking for higher levels of personal accountability from their employees. But accountability is often difficult to define for organizations and even more difficult to articulate to those being developed within a talent pipeline.

This 4-hour instructor-led workshop (which can be delivered onsite or online) explores what it means to be fully accountable for processes or results, as well as defines components of the

Accountability Culture Model (ACM) and how to apply it in the learner’s own work context. It is ideal for organizations tasked with building practical leadership skills within teams or across the organization as well as Functional Unit Leaders, Team Leaders, or Project Leaders who want to improve the performance of their teams by helping them take ownership of their accountability.

By participating in this workshop, participants will be able to:

• Assess the effectiveness of their mindset, attitude, and skills regarding accountability

• Use Accountability tools to distinguish how the tasks they are accountable for are prioritized to meet group, team, or department goals

• Increase personal accountability for obligations and the people accountable to them by applying the principles of the Accountability Culture Model (ACM)

Delegating Effectively

Typically, leaders are neither able nor expected to do everything themselves. The consequences of trying to do so can be dire. That is why the ability to delegate effectively is an essential leadership skill. Delegation starts with creating an environment based on trust and establishing a rapport with colleagues to better align tasks accomplished with their competence and interest. Delegation is not merely allocating task assignments; rather, it involves giving someone the authority to do something that is usually part of the leader’s job.

This 4-hour instructor-led workshop (which can be delivered onsite or online) examines the concept and obstacles to effective delegation and how to delegate more effectively using a delegation cycle that aligns a leader’s delegation preferences, their people’s preferences and capabilities, and the tasks to be done. It is ideal for organizations who aim to strengthen delegation across their organization as well as Functional Unit Leaders, Team Leaders, or

Project Leaders who want to improve performance by helping their team improve delegation, an essential leadership skill.

By participating in this workshop, participants will be able to:

• Apply the four stages of the Delegation Cycle when delegating initiatives to individuals and teams

• Use the Performance Grid to determine what to assign and to whom

• Have more discretionary time to get things done

Direction, Alignment, Commitment: Achieving Better Results Through Leadership

Backed by over 20 years of field research on leadership and leader development, CCL (Center for Creative Leadership) identified the three key ingredients to enable individuals to work together to produce collective results: shared direction, alignment of work, and commitment to the collective. This outcome-focused perspective on the essential elements of leadership has been a foundational part of CCL’s leadership development practice and is used to help over

35,000 leaders from more than 3,000 companies annually to improve leadership impact in their organizations.

This 4-hour instructor-led workshop (which can be delivered onsite or online) explores CCL’s simple but proven framework that defines what it means to achieve successful leadership, based on CCL’s field research on leadership, leadership development, and organizational leadership. It is ideal for organizations who aim to strengthen their leadership Direction, Alignment, and Commitment across their organization as well as Functional Unit Leaders, Team

Leaders, or Project Leaders who want to improve results by building leadership skills that foster

Direction, Alignment and Commitment.

By participating in this workshop, participants will be able to:

• Better understand leadership as a social process

• Apply an effective approach to enhance leadership outcomes – Direction, Alignment, Commitment

• Assess how well leadership is happening in their group

• Identify actions they can take to improve leadership outcomes

• Create an action plan for improving leadership effectiveness in a specific group

Feedback That Works

Without feedback, there can be no development. Feedback creates commitment, reinforces positive behavior, and strongly influences change, allowing people to move away from unacceptable or ineffective behavior. Unfortunately, many employees work without the benefit of feedback, and many managers feel awkward and uncomfortable providing it all, much less well. The good news is that feedback is a skill and can be learned.

This 4-hour instructor-led workshop (which can be delivered onsite or online) explores the critical importance of giving and receiving feedback for development and explores CCL’s

Situation-Behavior-Impact model while providing hands-on practice with the model and addressing common mistakes that occur when delivering feedback. It is ideal for organizations tasked with building practical leadership skills within teams or across the organization as well as

Functional Unit Leaders, Team Leaders or Project Leaders who want to improve the performance of their teams by creating a culture of effective feedback.

By participating in this workshop, participants will be able to:

• Understand the need for providing feedback in the workplace

• Learn CCL’s Situation-Behavior-Impact (SBI) model of giving effective feedback

• Practice delivering and receiving feedback

• Review common mistakes in delivering feedback

• Create a plan of action for more effectively delivering feedback to others

Influence: The Business of Getting Things Done

When working on teams or cross functional projects, influence is a key skill needed to achieve objectives and drive productivity. This 4-hour instructor-led workshop (which can be delivered onsite or online) dives deep into the concept of influence and builds influence skills based on where each learner is at. It is ideal for organizations tasked with building practical leadership skills within teams or across the organization as well as Functional Unit Leaders, Team Leaders, or Project Leaders who want to improve the performance of their teams by creating a culture of productivity.

• Be aware of diverse sources of need and motivation

Leading People Through Change

To become truly a capable change leader, you need to be effective in both change management and change leadership. Unfortunately, many employees suffer because leaders fail to understand the stages employees go through during a change. Understanding these stages leads to faster and more effective change efforts. Focusing on communication, collaboration, and commitment helps ensure all stakeholders- including your team, your peers, your boss, and your organization are aligned with your change efforts. The combination of effective communication, reinforced with open collaboration with others, and coupled with commitment to the needed change will yield results that matter for you, your team, and your organization.

This 4-hour instructor-led workshop (which can be delivered onsite or online) provides all levels of managers with the knowledge, skills, techniques, and tools to effectively lead and focus change efforts. It is ideal for organizations tasked with building change resilience though increasing leadership skills within teams or across the organization. It is also recommended for

Commitment

Learning Agility: Unlock the Lessons of Experience

CCL research has proven the conventional wisdom of “experience is the best teacher” is indeed true. We derive significantly more value in what we learn from our own experiences than what we learn through others (bosses, colleagues, coaches, etc.) or formal learning. Academic researchers and organizational practitioners now recognize that a deliberate focus on learning from experience is one of the most valuable approaches to developing leadership skills that drive long-term career success.

This 4-hour instructor-led workshop (which can be delivered onsite or online) defines the concept of Learning Agility and its importance for developing leadership skills as well as provides significant opportunities for learner self-reflection and growth based on their own lived experiences. It is ideal for organizations who aim to strengthen leadership skills across their organization as well as Functional Unit Leaders, Team Leaders or Project Leaders tasked with improving performance by helping their team improve learning agility, an essential leadership skill.

• Become more Learning Agile

Listen to Understand

Being a good listener is vital to any professional’s ongoing success. Merely believing you listen well does not inherently make you an effective listener. High achievers know how to develop trust and relationships with others using the power of listening. Listening to understand is difficult for some because of the emotional interactions they may encounter. However successful people can be empathetic and know “how to talk less and listen more.” Fortunately, listening to understand is a skill that can be learned, and once learned, unlocks the potential for greater influence, job performance, and professional impact.

This 4-hour instructor-led workshop (which can be delivered onsite or online) explores listening as a skill and how to develop that skill to increase understanding, avoid miscommunications and misunderstandings which can lead to conflict, and develop deeper trust and relationships with others. It is ideal for organizations who aim to strengthen leadership skills across their organization as well as Functional Unit Leaders, Team Leaders, or Project Leaders who want to improve performance by helping their team improve trust and relationships through active listening.

By participating in this workshop, participants will be able to:

• Define approaches to developing listening skill

• Understand the barriers to listening and how to adapt your behaviors to circumvent them

• Know specifically what to do or to avoid doing to be a better listener

• Avoid misunderstandings and wasted time

• Use your superpower of Listening to Understand to resolve conflicts

Step Up to Conflict

As a manager, you want to do everything you can to improve the results in your area of responsibility. You are held accountable for results and where unaddressed conflict exists;

chances are your results are not optimal. In organizations, friction will arise between individuals. This may have numerous causes and can be used in a positive way. Negative tensions between individuals must be focused on and defused to find productive solutions to problems. This is especially critical when conflict arises between people at distinct levels in the organization, such as when you are having a conflict with your boss, colleagues, or direct reports. These tensions are not easy to handle. Conflict can generate discomfort, anger, and ineffective behavior. Feelings such as fear and resentment can rise to the surface.

CCL has a proven methodology for development using assessment, challenge, and support. To resolve difficult conflicts, managers must be mindful of the role they play in effectively managing conflict. To accomplish this, managers must examine three key issues that can cause such clashes and influence their outcome.

1. Assess the emotional “hot buttons” that trigger ineffective behaviors and make conflict difficult to manage.

2. Examine their personal values and how those might conflict with what their peers find important.

3. Finally, explore more effective ways of managing conflict which will result in a more productive outcome.

Paying attention to these three key issues enables managers to build effective relationships that will survive inevitable conflicts and bolster their ability to achieve organizational goals.

This 4-hour instructor-led workshop (which can be delivered onsite or online) provides participants with the knowledge and skills required to successfully understand and step up to conflict with their boss, peers, and direct reports. We know that managers who learn early in their careers how to effectively handle both positive and negative conflict have more opportunity for advancement and personal recognition and respect misunderstandings which can lead to conflict and develop deeper trust and relationships with others. It is ideal for organizations who aim to build practical leadership skills within teams or across their organization as well as Functional Unit Leaders, Team Leaders, or Project Leaders tasked with improving performance of their teams by creating a culture of effective feedback.

By participating in this workshop, participants will be able to:

• Recognize and understand their own conflict “triggers”

• Understand how different values may contribute to conflict

• Practice active and passive positive responses to conflict in the workplace

• Apply the strategies to a workplace conflict situation

Talent Conversations: Engage, Empower, Achieve

An important attribute for talent conversations is the ability to engage in relationships with others. Yet leaders in organizations tend to focus narrowly on talent conversations to the extent to which their employees are engaged in their work. Current conversations about development tend to be linear, top-down conversations, with questions such as “how engaged are your people in their work?” This top-down and task-focused approach is inadequate, given that talent conversations are not one-sided. Both leaders and employees need to be equally engaged. In this workshop, we present and discuss tools and skills to structure and deliver effective talent conversations

This 4-hour instructor-led workshop (which can be delivered onsite or online) provides participants with the knowledge and skills required to positively impact the development of organizational talent by developing their skills in conducting better talent conversations. It is ideal for organizations who aim to strengthen the effectiveness of talent conversations across their organization as well as Functional Unit Leaders, Team Leaders, or Project Leaders who want to improve performance by increasing skills to better conduct talent conversations.

By participating in this workshop, participants will be able to:

• Follow the Assessment, Challenge, and Support (ACS) Model as a strategy to prepare to have a talent conversation

• Leverage the Attention, Belief, and Connection (ABC) Model to demonstrate behaviors necessary to effectively conduct talent conversations

• Discover your strengths and areas for opportunities in your coaching style

• Have better and more productive talent conversations that empowers talent to achieve peak performance and increases talent engagement

Emotionally intelligent teams are better equipped to solve problems, adapt to change, work together more effectively, and achieve greater productivity.

In this instructor-led program (available as an onsite program in half or full day durations, or virtually as one or two 60–90-minute sessions), learners explore the importance and impact of emotional intelligence on interpersonal relationships, team dynamics, and performance.

Learners also explore their own emotional intelligence skills and apply practical skills and frameworks to increase emotional intelligence and improve communication and collaboration at the team and individual levels. It is ideal for organizations that want to increase practical professional skills, as well as anyone that wants to increase their effectiveness and impact with peers, superiors, and colleagues.

Note: This workshop can provide participants with an opportunity to complete the Emotional

Quotient Inventory (EQ-i 2.0®), one of the most widely used reliable and scientifically validated emotional intelligence instruments in the world. Based on more than 20 years of research worldwide, the EQ-i 2.0® examines an individual’s social and emotional strengths and opportunity areas. The EQ-i 2.0 model of emotional intelligence is based on fifteen competencies grouped into five composites: Self-Perception, Self-Expression, Interpersonal, Decision Making and Stress Management. Respondents self-report on 15 key areas of skill that have been proven to contribute to proficiency in complex business activities such as conflict resolution and planning. The assessment serves as a way for a professional or leader to benchmark strengths and development opportunities as they gain insights into their current state of emotional intelligence competencies and how they may be impacting workplace relationships and results.

Emotional Intelligence & the Behavioral Science of Leadership Effectiveness

Emotional Intelligence (EI) is the ability to recognize, understand, and manage your emotions. It also helps you effectively adapt your behaviors to create positive and constructive relationships with others. Emotional intelligence is an important characteristic for anyone at any level of an organization. However, it is even more critical at the leadership level. Leaders with high EI have solid self-awareness about the link between their behaviors and how it makes others feel and perform. A leader’s emotional intelligence can have far-reaching influence over their relationships. In addition, it can influence how they manage their teams and the results produced in the workplace. Emotionally intelligent leaders lead by example and are more effective problem-solvers. They communicate more effectively, make better decisions, and create better relationships with their team members. Additionally, they achieve career and personal goals in a shorter amount of time while better engaging and motivating those around them.

• Learn practical strategies to respond more skillfully as pressure increases and adapt behaviors that expand your influence and credibility

• Create an environment of trust and psychological safety where people feel valued and respected

• Improve relationship quality and build a culture of accountability
